Before You Blame AI: A Smarter Way to Rethink Jobs and Layoffs

As companies rush to integrate AI, too many are blurring the line between technology strategy and cost cutting. A better approach starts with understanding what the job is actually for.
There is no question that AI is changing work. Some companies have openly tied layoffs to AI investment, automation, and efficiency efforts. At the same time, not every layoff being labeled “AI-related” is really about AI. In many cases, companies are also dealing with overhiring, restructuring, investor pressure, weak planning, or broader economic strain. Reuters reported more than 61,000 AI-linked cuts had been announced since late 2025. Those numbers are real, but they do not tell the whole story.
That distinction matters.
When leaders frame a layoff as an AI decision, it can make the choice sound strategic, modern, and unavoidable. But sometimes AI is the tool, and sometimes it is the excuse. Those are not the same thing. A company can absolutely use AI to improve efficiency. It can also use AI language to soften the appearance of cost cutting, poor planning, or decisions that were already headed toward downsizing.
The smarter conversation is not, “Which jobs can we replace?” It is, “Which tasks can AI support, and which responsibilities still require people?” That is where many organizations need to get more honest.
A job is not just a list of tasks. It has a purpose. It owns an outcome. It often depends on judgment, critical thinking, context, relationships, and institutional knowledge. AI can help with repetitive work like drafting, summarizing, sorting, scheduling, or pulling together a first version of something. But when a role depends on understanding the history of the business, weighing nuance, making sound decisions, managing risk, or leading people, replacing that role with AI is usually shortsighted.

A few years ago, attorneys began making headlines for submitting legal filings that included cases AI had completely invented.
In the widely cited 2023 Mata v. Avianca case, lawyers filed non-existent cases and fake quotes generated by ChatGPT, and the court sanctioned them and fined them $5,000. Since then, the issue has continued. Reuters reported in 2025 that courts around the country had questioned or disciplined lawyers in at least seven cases involving AI-generated fake legal authority, and by mid-2025, legal researcher Damien Charlotin had documented 95 U.S. incidents involving fake AI-generated citations.
That is the risk. AI can produce polished output. It can sound confident. It can look finished. But polished is not the same as accurate, compliant, or safe. When organizations reduce human involvement too aggressively, they risk legal exposure, reputational damage, wasted time, and bad decisions made at scale.
This is why companies need more discipline before making jobs smaller or eliminating them altogether.
Before deciding that a position can be cut, leaders should review the actual purpose of the role. What is the job truly responsible for? What business result does it own? Then separate the work into two categories: tasks and responsibilities. Tasks are the repeatable actions. Responsibilities are the larger outcomes, decisions, and accountabilities connected to the role. That separation helps organizations see where AI can improve efficiency without automatically assuming a person is no longer needed.
Here are three practical moves for leaders.
Go back to the job description and rewrite the purpose of the role in one sentence. Then identify which parts of the work are administrative, repeatable, and good candidates for AI support. Do not confuse task automation with role elimination.
Redesign work with employees, not around them. The people doing the work usually know which tasks are routine and which responsibilities require judgment, history, and human awareness. If leaders skip that input, they increase fear, lower trust, and make poorer design decisions.
Train before you evaluate. Too many companies adopt AI tools, offer little guidance, and then make assumptions about productivity. If AI is supposed to support the work, employees need clear expectations, training, and boundaries around how the tools should and should not be used.
Here are three practical moves for employees.
Audit your own role. Separate the repeatable tasks from the parts of your job that require critical thinking, relationship management, and sound judgment. Know where your value sits.
Learn the tools without losing the human skills. If AI can handle parts of your workflow, learn how to use it well. At the same time, strengthen the skills AI does not replace easily, like communication, decision-making, discernment, problem-solving, and influence.
Document your value beyond output. If your role depends on institutional knowledge, cross-functional relationships, or understanding how the business really operates, make that visible. People are more vulnerable when their work looks transactional on paper, even if it is far more complex in practice.
AI in the workplace goes beyond technology. Leaders must be willing to do the harder work of job design, workforce planning, and honest communication.
